How We Work

Every company we've worked with knew something was wrong before they called us.

The team that moves information between systems by hand every morning. The manager who built a workaround in 2022 and now it's load-bearing infrastructure. The CEO who has seen it for years and keeps moving it to next quarter because there's always something more urgent.

The cost of that is not in a spreadsheet. But it accumulates.

The War Map

We diagnose where your company is losing time, context, and leadership attention. Then we build the systems that recover it.

Most companies do not need more AI tools. They need to stop using the CEO as the routing layer for everything the company failed to structure.

We work with the people doing the actual work, not the people reporting on it. We trace where hours go, where manual processes persist because nobody prioritized fixing them, where your team works around a system instead of through it. We ask the questions that surface the problems that are easier to ignore than to fix.

Then we build. The first AI agents run on your infrastructure, on real data, handling real work. Not in a test environment. In production.

When this engagement ends, you know exactly where your company is losing time. You have a number per team, per process. And you have systems already running that prove the direction works.

The agents run on your infrastructure, not ours. Your data stays with you. And before we leave, your team understands what was built, how to use it, and how to build on top of it. The capability is yours permanently.

The numbers, so you don't have to ask: the War Map is a fixed €9,500, 6 weeks embedded with your team, credited in full against the implementation if we continue. If it doesn't identify at least 5× its price in conservatively calculated recoverable annual value, we refund 100%. A full engagement, War Map through implementation, typically runs 4 to 6 months.

War Map Oversight

Most clients continue. The ones who stop are the exception.

AI systems improve when someone is watching the results, adjusting workflows as the business changes, and asking what else can be systematized. The gap between a company running this well and one still managing by hand compounds every quarter. By month six, it's structural.

We stay involved. Quarterly reviews, continuous improvement, new use cases as your operation evolves. The companies that build a real operational advantage with AI are the ones that treat it as a continuous practice, not a one-time project.

If you have strong technical talent in-house and want to run the agents independently after the War Map, that path exists. We'll tell you honestly in the Strategy Session whether your situation supports it.

Where we're called in

Someone on your team spends 80% of their day moving information from one place to another. They call it their job.

Customer or internal support is slow because finding the right answer means searching through four different places.

Manual errors have stopped being surprises and started being expected.

The process that depends entirely on one person who has not taken a vacation in two years.

You added three people last year to handle volume that a system could have handled alone.

Employer costs went up again. The work those costs cover could have been systematized two years ago.

AI licenses were purchased and sit unused because no one implemented anything real.

A competitor is moving faster and you already know why.

We don't maintain software. We don't sell licenses. We build systems that run on your infrastructure, train your team to use them, and leave.

Capacity

We take on 3 to 5 clients at a time. Every engagement means you work directly with us. When you hire us, you get us.

If we're at capacity, we'll tell you and put you on a short wait list. We'd rather turn work away than deliver something mediocre.

Is there a fit?

Not every company is a good fit, and we prefer to be upfront about it.

Best fit if...

  • You're a founder, CEO, or board member with direct authority to act.
  • Complex operations or growth plateaus where execution is the bottleneck, not strategy.
  • You can provide access to data and decision-makers.
  • You value truth over theater.
  • You prefer a small number of operators over a large consulting army.
  • You're open to radical clarity, whether it confirms or contradicts your assumptions.

Not a fit if...

  • You're seeking RFPs, proposals, or unpaid scoping work.
  • You can't allocate time from leadership or board.
  • You're looking for slide decks, not outcomes.
  • You value consensus over action.
  • You're trying to check a compliance box.
  • You're uncomfortable having ideas challenged.

Frequently asked questions

What is a War Map?

A War Map is a 6-week embedded operational diagnostic for companies with 50 to 1,500 employees. One consultant works inside your operation, shadowing the people doing the work, not running workshops, and documents every workflow, friction point, key-person dependency, and decision bottleneck. You get a quantified map of where time, context, and leadership attention are being lost, the top 3-5 fixes ranked by ROI, and a clear go/no-go recommendation. A public sample of the full deliverable is at solveit.consulting/war-map.

How much does the War Map cost?

The War Map is a fixed €9,500 for the full 6-week engagement, credited 100% against implementation if we continue. It comes with a guarantee: if the diagnostic does not identify at least 5× its price in conservatively calculated recoverable annual value, we refund the full fee.

How long does an AI transformation take for a mid-market company?

A full engagement typically runs 4 to 6 months: 6 weeks for the War Map diagnostic, then 10 to 16 weeks of implementation with the first systems in production along the way. The first quick win usually ships before the diagnostic ends.

Do you replace people with AI?

No. The pattern we deploy is the opposite: people stay the platform and AI agents take the repetitive work: reconciliation, status updates, report assembly, routing. In practice, time recovered goes to higher-value work like account development and operational strategy, not headcount reduction.

What do you actually build?

Enterprise AI search and assistants grounded in your real company context, AI agents for process automation, and the integrations between the systems you already run. Everything is built on open-source foundations and deployed on your infrastructure. Your data stays with you and there is no vendor lock-in.
